IDIKA S.A., the national e-Government agency for social security and health IT systems, launched an ambitious project to modernize medical imaging management across Greece’s 112 public hospitals. The initiative, valued at €29 million, focuses on the procurement, installation, and operational deployment of RIS-PACS systems, along with the integration of a centralized cloud-based medical imaging repository (H-Cloud).
To ensure the effective execution and long-term success of this project, our team was asked to provide specialized consulting services of technical, operational, and project management support To IDIKA, guiding it through the planning, implementation, and quality assurance phases of the project.
Approach
Managing the nationwide deployment of digital medical imaging systems requires rigorous oversight and coordination across multiple stakeholders. To facilitate the successful implementation of the project, we structured our support services around strategic planning, risk management, and quality assurance, ensuring that every phase aligns with IDIKA’s objectives and regulatory frameworks
- Establishing a Project Management Office (PMO)
A dedicated PMO was established to oversee the entire implementation process. This structure ensures efficient coordination among all involved parties, including hospitals, technology providers, and regulatory bodies. Through the PMO, we provide continuous project monitoring, ensuring that all milestones are met, and that administrative reporting remains accurate and transparent.
- Risk & Change Management
To anticipate and mitigate project risks, we implemented a comprehensive risk and change management framework. This includes conducting specialized studies to identify potential technical and operational risks, as well as establishing structured methodologies to track project deliverables and compliance measures. A structured change management approach was also put in place to ensure smooth adaptation of the new systems by healthcare professionals and administrators.
- Quality Assurance & Compliance Oversight
Ensuring the quality and compliance of the new digital medical imaging infrastructure is a top priority. Our team works closely with IDIKA to conduct quality assurance checks throughout the project lifecycle. This includes validating deliverables, performing technical compliance assessments, and overseeing system performance. By supporting the final acceptance and handover process, we will ensure that the RIS-PACS implementation meets all contractual, regulatory, and operational requirements.
